Build vs Buy

The choice between developing a capability in-house and acquiring it, decided on differentiation and total cost rather than on feature lists.

The honest framing is not "can we build this" — you almost always can — but "is this where our engineering capacity creates advantage?" Build what differentiates you. Buy what is table stakes.

The decision is routinely got wrong in both directions. Building loses because the true cost includes operating, securing, upgrading and staffing the thing for its whole life, and only the initial build gets estimated. Buying loses because integration cost, data egress, contractual lock-in and the vendor's roadmap diverging from yours are all discovered after signature.

A defensible comparison prices five years, includes people, and names the exit path from each option.
