What is being tested
Whether you aim for agreement rather than compliance — because compliance without agreement produces a design implemented in letter and defeated in spirit.
The first move: find out why they disagree
Frequently they know something you do not: a constraint in the existing code, a previous attempt that failed, an operational reality, a dependency you have not seen.
Asking first is not a courtesy. It is how you avoid being confidently wrong in front of the people who will have to implement it.
If they are right
Change your position, visibly and quickly. Being wrong publicly and changing your mind is one of the fastest routes to credibility, because it demonstrates that your positions are held for reasons rather than for status. An architect who never concedes is an architect whose agreement means nothing.
If you are right
Share the reasoning, not the conclusion. An engineer who understands why will apply the principle to the next case; one who receives a directive will apply it literally and stop — including where it does not apply.
Ask rather than assert. "What happens if the payment service is slow?" produces a better outcome than "you need a circuit breaker", because they arrive at the answer and own it.
Find the shared objective. Almost always there is one — a system that works and can be changed. Reframing the disagreement as two routes to the same goal removes most of the adversarial energy.
Make the trade explicit. "This buys X and costs Y. Is that acceptable?" turns a disagreement into a decision someone can take, rather than an argument someone must win.
Offer a bounded experiment. "Try it this way for one service; if the concern materialises we change it." Lowers the stakes and produces evidence, and it is available far more often than people assume.
What destroys the outcome
Winning. A decision the team resents is implemented badly, worked around, or abandoned the moment you are not looking.
Mandating. Compliance without understanding produces literal implementation and no judgement, which is worse than the original disagreement.
Escalating early, which spends credibility and establishes escalation as the mechanism.
The judgement to apply
Not every disagreement is worth resolving. Concede readily on reversible and stylistic matters, and hold on the one-way doors. Being visibly relaxed about small things is what makes it credible when you are not relaxed about a big one.
